Measure GTM with a small set of linked metrics suited to the motion: qualified demand or pipeline, conversion, sales-cycle time, acquisition cost, activation, retention or churn, revenue, customer value, payback and referral. Define each metric, segment it appropriately and connect it to a decision. Avoid universal benchmarks detached from model and stage.

Adapt metrics to the GTM motion

A sales-led company may emphasize qualified pipeline, stage conversion and cycle length. A self-service product may emphasize signup-to-activation and retained cohorts. A marketplace needs evidence from both sides. Definitions should match the decisions the team actually makes.

Connect acquisition to contribution

Customer acquisition cost is meaningful only with an explicit cost scope and customer count. LTV depends on retention, margin and forecast assumptions. Payback asks how long contribution takes to recover acquisition cost.
