THE SHORT ANSWER

Define the outcome, why it matters, its priority, the owner, quality threshold, deadline, constraints, available authority and evidence of success. Confirm shared understanding and review progress; do not mistake a list of activities for the result those activities should create.

Separate activity from outcome

Activity and outcome
ActivityPossible outcome
Run five customer interviewsReduce uncertainty about the priority problem
Publish four campaign assetsGenerate qualified attention within agreed cost and quality
Hold weekly project meetingsResolve dependencies before they delay delivery

An activity may be necessary, but completing it does not prove the intended result.

Write a complete expectation

Match the goal to the task

Evidence reviews find that specific challenging goals can help relatively straightforward work, while complex or learning-intensive work may need learning goals, feedback and room to adapt. A target should not force certainty where discovery is the work.

Test whether clarity was received

  1. Ask the owner to explain the expected outcome in their own words.
  2. Name what should be deprioritized.
  3. Agree what good enough looks like.
  4. Identify decisions they can make without returning to you.
  5. Set a check-in based on risk and learning, not anxiety.
