Define the decision and owner, identify whose input and evidence are needed, surface alternatives and disagreement, match speed to consequence and reversibility, then record the choice, rationale, actions and review trigger. Consensus is useful in some contexts but is not universally required.

Match process to the decision
A reversible operational choice may need a short consultation and named decider. A hard-to-reverse strategic commitment deserves stronger evidence, broader challenge and scenario analysis. An emergency may narrow participation while increasing documentation and later review.

Invite dissent before closure
Ask for the strongest alternative, evidence that would change the decision and affected perspectives that are absent. Once the authorized decision is made, communicate how input was used and what remains open to revision.
Leave a light decision trail
Use the deeper personal decision framework when evidence and uncertainty need fuller treatment.
